The mental model
Impact Mapping is a strategic planning technique that creates a visual mind map connecting a business goal to the specific work needed to achieve it. It prevents teams from building features that don't contribute to a larger objective by forcing a clear line of sight from the 'Why' to the 'What'.
How it works
An impact map is built by answering four questions in order. First, the GOAL (Why are we doing this?). This is the central node, like 'Increase user retention by 10%'. Second, the ACTORS (Who can produce the desired effect?). These are the people whose behavior you need to change, like 'New Users' or 'Power Users'. Third, the IMPACTS (How should our actors' behavior change?). These are the desired outcomes, such as 'New users complete onboarding faster'. Fourth, the DELIVERABLES (What can we do to support the impacts?). This is finally where you list features, like 'Build an interactive product tour'.
When to use it
Use Impact Mapping at the beginning of a major project to align stakeholders and create a high-level roadmap. It is excellent for quarterly planning to decide on strategic priorities and for communicating a product vision. It helps teams escape the 'feature factory' mindset by focusing on outcomes over output.
When not to use it
This is a strategic tool, not a tactical one. Do not use it for managing daily tasks, sprint planning, or tracking bugs. It's overkill for small, incremental improvements and is not a replacement for a detailed backlog or a Kanban board.
One canonical example
A team wants to increase mobile app sales by 15%. The GOAL is 'Increase sales by 15%'. An ACTOR is 'First-time shoppers'. A desired IMPACT on them is 'Make a purchase within 5 minutes of installing the app'. A DELIVERABLE to achieve this impact could be 'Implement one-click checkout with Apple Pay'. The map makes it obvious how building one-click checkout directly serves the 15% sales goal.
