Jobs to be Done: Sell the Hole, Not the Drill

Jobs to be Done (JTBD) says people don't buy a drill, they buy a hole. It focuses on the customer's underlying goal, not your product. This helps uncover new opportunities, but the footgun is defining the job too narrowly, limiting innovation to your current…

The mental model

"People don’t want a quarter-inch drill; they want a quarter-inch hole." This quote is the core of Jobs to be Done (JTBD). The framework argues that customers don't buy products; they "hire" them to make progress in their lives or accomplish a specific goal. Your focus should shift from the features of your product to the underlying job the customer is trying to get done.

How it works

JTBD provides a framework for understanding customer needs by focusing on the underlying process or job. Instead of asking customers what features they want, you analyze the steps, desired outcomes, and constraints of the job they are performing. This allows you to create a complete set of stable need statements that don't become obsolete when technology changes. Products that help customers get their jobs done better or more cheaply will win in the market.

When to use it

JTBD is a strategic tool for making innovation more predictable and profitable. Use it when creating a new product strategy, exploring new markets, or trying to understand why customers are switching to a competitor. It helps you see beyond your current technology and identify opportunities for disruption by solving the customer's core problem in a new way.

When not to use it

JTBD is a high-level strategic framework for understanding markets and customer motivation. It is less useful for tactical, incremental improvements. If you are fixing a specific bug, optimizing an existing feature, or making small UI tweaks, a JTBD analysis is likely overkill. It's designed for finding the next big thing, not for polishing the current one.

One canonical example

Consider the job of "listening to music on the go." This job has remained constant for decades. However, the products hired to do this job have evolved dramatically, from cassette tapes and CDs to MP3 players and now streaming services. A company that defined its business as "making better CD players" would have failed to see the rise of digital music. By focusing on the job, not the product, a company could have anticipated or even driven the transition to a better solution.

Interview question

What is the primary strategic advantage gained by applying the Jobs to be Done (JTBD) framework?

  • a.Streamlining internal processes to accelerate product delivery.
  • b.Identifying novel market opportunities by understanding customers' fundamental goals for progress.Correct
  • c.Improving the usability and design of existing product features.
  • d.Reducing manufacturing expenses through feature rationalization.
Why?

The card states JTBD is a "strategic tool for making innovation more predictable and profitable" and helps "identify opportunities for disruption by solving the customer's core problem in a new way." It explicitly notes that JTBD is "less useful for tactical, incremental improvements" like optimizing existing features, making option C incorrect as a primary strategic advantage.
