Value Stream Mapping visualizes your entire process, from request to delivery, to separate value-adding work from wasteful delays. It's used to find bottlenecks in manufacturing or software, like code waiting for review.

The mental model

Value Stream Mapping is like creating a satellite map of a river. Instead of just seeing the river's path, you see both the flowing water (value-add work) and the stagnant pools where things get stuck (wasteful wait time). It forces you to see the entire system, not just the busy parts.

How it works

It is highly effective for analyzing complex workflows like a software development lifecycle ('idea to cash'), a manufacturing assembly line, or a customer support process.

When not to use it

Avoid this for very simple, linear processes where the bottleneck is already obvious. It can be overkill for a small team with a straightforward workflow. The method is also only effective if there is a commitment to act on the findings and design and implement a 'future state' map.

Consider a software feature request. A value stream map would chart its journey: 1. Idea logged in a backlog (wait time). 2. Sprint planning and prioritization (process time, then wait time). 3. The map would likely reveal that the feature spends 90% of its total lifecycle waiting in queues, not in active development, highlighting that the biggest gains come from improving handoffs, not just coding faster.
