What's the difference between a metric and a KPI?

This tests your ability to connect technical measurements to strategic business outcomes. A great answer defines both, notes KPIs are a subset of metrics tied to goals, and gives a concrete example like page views (metric) vs. conversion rate (KPI).

What's really being asked

This question assesses your business acumen. The interviewer wants to see if you can differentiate between simply measuring activity (metrics) and measuring progress towards a strategic goal (KPIs). For a senior role, it's crucial to show you think about the 'why' behind the data, not just the 'what.' They are testing if you can connect engineering work to business impact.

The full answer

A strong answer has four parts. First, define a metric as any quantifiable measure of a business process, like server response time or daily active users. Second, define a KPI as a specific, strategic metric chosen to track progress against a critical business objective, like increasing revenue by 10%. Third, clarify the relationship: all KPIs are metrics, but only a few critical metrics are elevated to become KPIs. Fourth, provide the requested e-commerce example.

The mistakes people make

A major red flag is defining metrics and KPIs as completely separate categories. Another is using a 'vanity metric' as a KPI without justification. For example, stating 'page views is a KPI for an e-commerce site' is wrong because high traffic with zero sales is not progress. A weak answer just gives definitions without a concrete, comparative example. Saying 'KPIs are just important metrics' is too vague and misses the crucial link to strategic objectives.

What usually comes next

How would you choose KPIs for a new product launch? What is the difference between a leading and a lagging KPI? Can you give an example of a good engineering KPI that isn't directly tied to revenue? (e.g., 99.9th percentile latency, deployment frequency, change failure rate). How would you handle a situation where a team is hitting its KPIs, but the business is still struggling?

A concrete example

For an e-commerce site, 'page views' is a metric. It measures activity. If you get 1,000,000 page views but only 10 sales, the metric is high but the business is failing. A better KPI is 'Conversion Rate,' calculated as (Number of Orders / Number of Sessions) * 100. If the business goal is to increase sales, a KPI of a 3% conversion rate is a direct measure of success. Other strong KPIs would be 'Average Order Value' (AOV) or 'Customer Acquisition Cost' (CAC), as these directly track business health and profitability.

Interview question

What is the fundamental difference in purpose between a general metric and a Key Performance Indicator (KPI)?

  • a.A metric provides raw data, whereas a KPI always presents data in a visual dashboard format.
  • b.A metric measures any quantifiable activity, while a KPI exclusively measures financial performance.
  • c.A metric tracks an aspect of a process, while a KPI specifically measures progress towards a strategic business goal.Correct
  • d.KPIs are always leading indicators, while metrics are typically lagging indicators.
Why?

The card emphasizes that metrics measure 'activity' while KPIs measure 'progress towards a strategic goal,' which option C accurately captures. Option D is incorrect because KPIs can be both leading or lagging, and this is not a fundamental differentiator from all metrics.
